Most engagements start the same way. Something isn't working, everyone has a theory, and nobody has the data to settle it. I come in, find out which theory is right, and then do the work.
Three ways to work together
The Teardown
Two weeks, fixed fee. Pick the function that's bleeding. I go through the systems, the numbers, and the people who touch it, then hand you a written assessment: what's actually broken, what it's costing you, and the order I'd fix it in. Most people start here.
Project work
Defined scope, defined end date. An ERP migration you can't staff. A wholesale channel nobody has audited in three years. A customs exposure you just discovered. A product line that needs rebuilding before the next buy. You get me until it's done.
Standing advisory
Monthly retainer. A set number of hours, a standing call, and access in between when something breaks. This is for founders and GMs who have the instincts but no peer to pressure-test against, and for teams who need someone senior in the room a few days a month without adding to payroll.
What I actually work on
Operations and systems. ERP selection and migration, inventory accuracy, 3PL relationships, order flow, the reporting layer that everyone stopped trusting.
Wholesale and channel. Account segmentation, rep accountability, terms and discount discipline, distributor relationships, and the uncomfortable question of which accounts are actually worth carrying.
Ecommerce. Multi-storefront and international operations, platform decisions, the handoff between the store and the warehouse.
Sourcing and supply chain. Supplier negotiation, cost structure, quality systems, inspection standards, and what to do when a factory misses.
Trade and compliance. Customs classification, duty recovery, product regulation in the US and EU. Unglamorous, expensive to get wrong.
Product and assortment. Line architecture, buy planning, carryover versus newness, and separating what sells wholesale from what sells direct.
Most engagements touch three or four of these at once, because that's how the problems actually arrive.
